The calculator uses one formula, shown in full so you can check it:
- Annual time value = hours saved per person per week × loaded hourly cost × people × 52
- Annual error savings = monthly error, rework or vendor cost avoided × 12
- First-year net value = time value + error savings − (monthly run cost × 12) − build cost
- Payback months = build cost ÷ (monthly time value + monthly error savings − monthly run cost)
With the example inputs (20 hours a week at $45 an hour for one person, a $15,000 build and $300 a month to run), annual time value is $46,800. First-year net value is $28,200, payback is about 4.2 months, and each later year is worth about $43,200 if the hours hold. These are illustrative numbers, not a quote.
How to estimate your inputs honestly
An ROI estimate is only as good as its inputs:
- Measure hours, don't guess. Log the task for two weeks before you build, and count only time that disappears, not time that gets slightly faster.
- Use loaded cost, not salary. The US Bureau of Labor Statistics reported that wages were 70% of private-industry employer compensation costs in June 2026, which averaged $46.89 an hour in total. Multiplying an hourly wage by about 1.4 is a reasonable start.
- Price errors from real incidents: last quarter's rework hours, credits, reprints and lost orders.
- Include every cost: outside fees and your team's time to build, plus model usage, platform fees, hosting and upkeep to run.
Then run a low case with half the hours. If the project still pays back within a year, it deserves a pilot. Not sure which workflow to model? The free AI readiness assessment suggests three.

Mail New England: hours plus errors
An n8n workflow validates client files against a master list and removed about 20 hours a week of manual review, with a 100% file error reduction. Enter 20 hours, your reviewers' loaded cost and the rework you no longer pay.

For Wizard Leads, a Wizard-affiliated company, a Claude-powered lead tool saves 30+ hours a week and lifted lead opportunities 35% in six months. Enter 30 hours; the extra pipeline is upside the calculator doesn't count.

Agentic Shopify site management replaced a web agency retainer and cut ongoing website management costs by more than 90%. Enter the retainer you would drop as monthly cost avoided.
Learn moreWhat the AI ROI calculator leaves out
The calculator counts time and hard costs. It leaves out revenue upside, speed, customer experience, quality and the adoption ramp, since few tools reach full use in month one. It doesn't price risk either. Use it to screen and rank ideas, then prove the top one with a pilot: our AI automation quick-win pilots ship in four to six weeks and measure real numbers against a baseline. Frequently asked questions
What is a good payback period for AI automation?
There is no universal benchmark. We suggest looking for payback within 12 months on a first pilot, so a miss stays small. In our own work, &LIVY's creative analysis tool reached ROI in 2.5 months, and the 2iC (2nd In Command) system for Wizard Creations, co-founder Luke Freeman's distributor, reached full ROI in six. Your project depends on its own hours and costs.
What is loaded hourly cost?
Wages plus benefits and other employment costs, per hour worked. BLS put private-industry total compensation at $46.89 an hour in June 2026, with wages at 70% of that. If you only know a salary, divide by 2,080 hours and multiply by about 1.4.
Is the $15,000 build cost an Operator Intelligence price?
No, it is an example input. We don't publish fixed prices because scope varies; see how we price or request a scoped proposal.
Can I use this calculator for AI training ROI?
Yes. Enter the hours each trained person saves per week on specific tasks, the number of people trained and the program cost as the build cost. Measure those hours against a baseline instead of estimating them.
