Fractional CAIO

Fractional Chief AI Officer for Companies Not Ready for a Full-Time Hire

A senior AI lead on a fixed operating cadence: one roadmap, one backlog, clear decisions on tools and vendors, and builds that ship. For founders and leadership teams at $1M–$10M companies.

What a fractional chief AI officer does

A fractional chief AI officer, sometimes called a fractional AI officer, owns AI for the business: what gets built, in what order, with which tools, under which rules, and whether it worked. The role exists because AI work spreads across every function. Sales wants an agent, finance wants invoice automation, marketing pays for three AI tools and nobody has checked what data they see. Without one owner, each team buys its own answer and nobody measures the result.

At Operator Intelligence (OI), fractional CAIO engagements are led by a co-founder. The work has five parts:

    • Roadmap and backlog: one ranked list of AI opportunities, refreshed every quarter
    • Tool and vendor decisions: build, buy or wait, with a written rationale for each
    • Governance: policy, approved tools, data rules and review gates
    • Delivery oversight: scoping builds, reviewing them and reporting results against a baseline
    • Team enablement: training, office hours and configured AI workspaces for the people doing the work, often run as an AI upskilling program

When a fractional CAIO makes sense

A fractional CAIO makes sense when AI has become a leadership problem rather than a single project. The role is the leadership layer of AI enablement services. Common signs:

    • Three or more AI initiatives are running or proposed, and nobody owns the whole picture
    • Vendors keep pitching AI agents, and leadership can't tell which are worth it
    • You pay for AI seats that few people use well
    • Clients or your board ask how you use AI and protect their data, and the answer is unclear
    • A pilot worked, and now someone has to decide what to scale next

When you don't need a fractional CAIO

You don't need a fractional chief AI officer if AI is still one project rather than a leadership problem. Paying for ongoing senior leadership before there is something to lead wastes money. Pick a smaller step when:

    • You have one workflow to fix. Start with a scoped pilot through AI automation consulting.
    • You're under about $1M in revenue. Good AI subscriptions plus AI training will do more for less.
    • A CTO or head of operations has the time and skills to own AI. A one-time AI implementation roadmap and occasional advice may be enough.
    • AI is your product. If AI is central to what you sell, you need a full-time leader and a team, not a part-time one.
    • No executive can sponsor it. A fractional CAIO needs a leader who will make decisions every week. Without one, the role turns into advice nobody acts on.

Fractional CAIO scope: what's in and what's out

We put this split in writing at the start of every engagement and revisit it each quarter.

Fractional CAIO scope by days per month

Three typical shapes, from Operator Intelligence's own engagement design. The exact cadence is agreed in the proposal, and these are scope levels, not price tiers.

    ScopeTypical senior timeWhat's includedFits when
AdvisoryAbout 2 days a monthMonthly leadership session, tool and vendor reviews, governance check, async questionsOne or two AI initiatives and a capable internal owner

How a fractional CAIO engagement starts

Every engagement follows the Operator Intelligence pattern: pilot one workflow, prove the numbers, then scale with humans in the loop.

    1. Weeks 1–2: AI readiness assessment

Working sessions with leadership and the people doing the work, plus a review of systems, data and current AI use.

    2. Weeks 3–4: Roadmap

A prioritized roadmap with owners, a 30/60/90-day plan and governance basics.

    3. Weeks 5–10: First pilot

One quick-win workflow built and deployed in four to six weeks, with human review where it matters.

    4. Ongoing: The operating cadence

The weekly, monthly and quarterly rhythm begins, and further builds are scoped one at a time.

Fractional CAIO vs AI strategy consultant vs full-time hire

Fractional chief AI officer cost: published market ranges

These are published market ranges from third parties, checked in October 2026. They are not Operator Intelligence prices, which we scope after discovery. Most publishers below sell or place fractional executives, and the figures vary with scope, seniority and sample size.

AI advisory services vs a fractional chief AI officer

AI advisory services and a fractional CAIO overlap, but they are different jobs. An advisor answers questions when asked: which model to use, whether a vendor's claims hold up, how to structure a pilot. A fractional chief AI officer has decision rights, a backlog and a scorecard, and answers for it when the numbers don't move.

Many companies start with an AI strategy consultant or advisor and move to the fractional role once AI touches several teams. If all you need is a one-time plan, our AI implementation roadmap engagement covers it without a retainer. For the wider build-or-hire decision, see AI consultant vs agency vs in-house.

Who serves as your fractional chief AI officer

Fractional CAIO engagements are led by Operator Intelligence co-founder Chad Westleigh. Chad has nearly 20 years in digital strategy, led an Adobe Marketing Cloud rollout for State Street, holds an MIT Professional Education certificate in Applied Agentic AI for Organizational Transformation, completed Anthropic's AI Fluency courses and has logged 5,500+ hours of hands-on AI work over the last two years. Co-founder Luke Freeman, with 20+ years in promotional products distribution and $500M+ in career sales, brings an operator's view of sales and operations.

DTC brands that need marketing leadership rather than company-wide AI leadership should look at our sister offering, the AI fractional CMO, which pairs Chad with agents that carry ecommerce execution.

    Frequently asked questions

How much does a fractional chief AI officer cost?

Published market ranges for a fractional CAIO mostly fall between about $5,000 and $30,000 a month, depending on time commitment and seniority; see the table above for sources. Operator Intelligence prices fractional CAIO work as a monthly retainer scoped to teams, cadence and governance needs, with each build quoted separately. We don't publish prices; see how we price.

How many days a month does a fractional CAIO spend?

Typically two to eight days a month, depending on scope; the scope table above shows the three shapes we use most. The proposal names the standing sessions and the monthly and quarterly deliverables, so you know what you're getting before you commit.

Can the fractional CAIO's team build things too?

Yes. Operator Intelligence builds custom AI agents, n8n, Make and Zapier automations, Claude and OpenAI applications and MCP integrations. Each build is scoped on its own, and the fractional CAIO reviews it against the roadmap whether we build it or another vendor does.

How does a fractional CAIO work with our CTO or IT provider?

Alongside them. Your CTO or IT provider keeps ownership of infrastructure, identity and security; the fractional CAIO owns AI priorities, governance and results, and agrees access and approval rules with IT at the start.

What happens when we're ready to hire a full-time AI leader?

That's a good outcome. We help define the role and hand over the roadmap, the decision log and the documentation for every system we built, all of which already live in your accounts.

    Who owns the work?

You do. Roadmaps, policies, workflows, code, prompts and documentation live in your accounts, and everything runs without us.
