Are You AI Ready?
Tech Stack & Data — Step 1 of 5
What the AI readiness assessment asks
The Operator Intelligence AI readiness assessment has four short question steps, then a final step to see your score. It takes about 5 minutes.
- Tech Stack & Data: which CRM or CDP you use, whether you have a centralized data warehouse or analytics platform, how you'd describe your data quality, and which AI or automation tools you already use.
- Pain Points: which business functions feel most bottlenecked, what share of your team's time goes to manual, repetitive tasks, and where decisions slow down most.
- AI Culture: how familiar your leadership team is with AI, whether employees have used AI tools in the past 90 days, and your company's appetite for change.
- Goals & Timeline: the outcome that matters most to you from AI (not scored) and your desired timeline to see ROI.
- Get your score: your name, email and company (required), plus industry, company size, revenue range and business model.
Every question in the four question steps is multiple choice. Nothing asks for customer records, financial statements or passwords.
How the AI readiness score works: six dimensions
Each dimension scores 0–100. The overall AI readiness score is the rounded mean of the six dimensions. An unanswered question scores 0 for that input, and the overall score appears only once the whole form is complete.
| Dimension | What feeds it | How it's scored |
|---|---|---|
| Strategy & leadership | Leadership's familiarity with AI (1, “Never discussed it”, to 5, “Actively piloting tools”) and your desired timeline to see ROI | 70% leadership familiarity, 30% timeline. A 5 scores 100 and each step down loses 25 points. “Under 90 days” scores 100, “3–6 months” 80, “6–12 months” 60 and “Just exploring” 30. |
| Process clarity | Where decisions slow down most | “Waiting on data” scores 60, “Approval bottlenecks” 50, “Lack of clear process” 30 and “All of the above” 20. |
| Data & systems | Your CRM or CDP, your data warehouse or analytics platform, and your data quality | Equal average of the three. HubSpot, Salesforce, Klaviyo or Zoho scores 100, another CRM 70, none 20. BigQuery, Looker or Tableau scores 100, spreadsheets only 50, none 10. “Clean and structured” scores 100, “Messy but collected” 55, “We don't really track much” 15. |
| Team adoption | Whether employees have used AI tools in the past 90 days, and how many AI or automation tools you use | 60% employee use, 40% tool count. “Yes, broadly” scores 100, “Yes, but just a few” 60, “Unsure” 30, “No” 15. Zero tools score 10, one 40, two 60, three 80, four or more 100. |
| Change readiness | Your company's appetite for change | “Conservative” scores 20, “Cautious but open” 50, “Eager” 80 and “Already moving fast” 100. |
| Automation opportunity | The share of team time spent on manual, repetitive tasks, and how many business functions you flag as bottlenecked | Equal average of the two. “Less than 10%” scores 30, “10–25%” 60, “25–50%” 85, “50%+” 100. Zero bottlenecks score 30, one 60, two 80, three or more 100. |
AI readiness tiers: Explore, Pilot and Scale
The overall AI readiness score places your business in one of three tiers.
Explore (0–39)
Build foundations first: one owner, a documented process, clean core data, and team fluency. Start with AI training and a readiness assessment.
Learn morePilot (40–69)
Ready for one or two quick-win pilots. Pick a high-volume, rules-heavy workflow and prove the numbers in 4–6 weeks.
Learn moreScale (70–100)
Ready to scale: multiple workflows, agent orchestration and governance. Build a roadmap and a back-office layer.
Learn moreAI readiness vs AI maturity: what this score measures
AI readiness measures whether a business is prepared to start or expand AI; AI maturity measures how far AI is already embedded and producing value. The two are easy to mix up, and they answer different questions.
- AI readiness looks forward. It checks the foundations a first or next AI project depends on: leadership, process, data, people, appetite for change and where the manual hours are. The answer is a list of what to fix before you spend.
- AI maturity looks back. It places an organization on a staged scale, from experimenting to AI running across many functions, based on what is already in production. See our guide to the AI maturity model.
The Operator Intelligence assessment is a readiness score. A company can score high on readiness with no AI in production yet, and a company with a few live tools can still score low if its data or processes would stall the next one.
How our six dimensions map to Cisco's AI Readiness Index
Cisco's AI Readiness Index measures six pillars (Strategy, Infrastructure, Data, Governance, Talent and Culture) across 49 indicators. Its 2025 edition surveyed over 8,000 AI leaders at organizations with more than 500 employees, across 30 markets, and classed about 13% as fully prepared Pacesetters. Our free assessment is built for smaller companies, so the mapping is close but not one to one.
| Operator Intelligence dimension | Closest Cisco pillar | How they differ |
|---|---|---|
| Strategy & leadership | Strategy | We also weigh how soon you need ROI |
| Process clarity | No direct equivalent | We add it because AI amplifies whatever process it's given |
| Data & systems | Data and Infrastructure | We ask about your CRM, analytics and data quality, not compute or network capacity |
| Team adoption | Talent | We measure current AI use and tool count, not wider workforce skills |
| Change readiness | Culture | A single question on appetite for change |
| Automation opportunity | No direct equivalent | Estimates where manual hours sit, which shapes the first pilot |
| Not scored in the free assessment | Governance | Covered in the 2-week paid assessment and our AI governance work |

Advice for your weakest AI readiness dimension
Your results highlight the dimension with the lowest score, because the weakest dimension tends to limit the others. This is the advice for each one.
Strategy & leadership
Name one executive owner and one measurable goal before buying tools.
Learn moreProcess clarity
Document the 3 workflows that eat the most hours; AI amplifies whatever process it's given.
Learn moreData & systems
Consolidate customer and order data into one system of record before automating decisions.
Learn moreTeam adoption
Give the team configured AI workspaces for their real tasks, not generic licenses.
Learn moreChange readiness
Start with one low-risk pilot that removes a task people dislike, and let the results do the persuading.
Learn moreAutomation opportunity
Your manual load is already low. Focus AI on growth: sales, lead intelligence and customer experience.
Learn moreHow the assessment picks your three first automations
The three recommended first automations come from the Operator Intelligence library of 50 AI automation examples, which spans Sales, Marketing, Operations, Customer Success, Finance & Admin, HR & People, and Content & Creative.
- Each business function you flag as bottlenecked maps to a library category: Marketing to Marketing, Sales to Sales, Customer Support to Customer Success, Operations to Operations, Finance to Finance & Admin, and HR to HR & People.
- From those categories, the assessment takes automations rated “Very High” for ROI, rotating across categories until it has three.
- If you don't flag any bottlenecks, it defaults to Operations, then Sales, then Customer Success.
Each recommendation shows the automation's name, a short description and its estimated time saved. Treat the three as a shortlist to pressure-test, not a build plan. Our AI automation consulting and custom AI agent development pages show how we scope and build automations like these.
What the 2-week paid AI readiness assessment adds
The free AI readiness assessment is a self-reported snapshot. The 2-week AI readiness assessment is a paid engagement, and Operator Intelligence engagements usually start with it. It replaces multiple-choice answers with direct work alongside your team.
The 2-week assessment begins the Discovery phase of our four-phase process (Discovery, Opportunity Mapping, Quick-Win Pilots, Scale). We learn your workflows, people, processes and pain points first-hand, so the opportunities we map and the first pilot we recommend come from how your business actually runs. Quick-win pilots then ship in four to six weeks, and larger programs run three to six months.
It also covers what the free score leaves out, such as AI governance. The paid assessment is the entry point to our AI consulting for $1M–$10M businesses. It is scoped per company, and our pricing page explains what drives cost.

Frequently asked questions
How long does the AI readiness assessment take?
About 5 minutes. There are four short steps of multiple-choice questions (Tech Stack & Data, Pain Points, AI Culture, and Goals & Timeline), then a final step where you enter your name, email and company to see your score.
Is the AI readiness assessment really free?
Yes. The online AI readiness assessment is free, and your results appear on the page as soon as you finish. The separate 2-week AI readiness assessment is a paid engagement, scoped in a proposal after a call.
What do you do with my answers and contact details?
Your answers, contact details and score are saved to Operator Intelligence's assessment records so we can follow up about your results and review them with you if you book a call. The questions cover your tools, processes, culture and goals; nothing asks for customer data, financial records or passwords. Questions about your submission? Contact us.
What if my business scores low?
A low score is useful because it shows what to fix before spending on tools. Scores of 0–39 fall in the Explore tier, which means building foundations first: one owner, a documented process, clean core data and team fluency. Explore-tier companies typically start with AI training for teams and a readiness assessment.
How accurate is a 5-minute AI readiness score?
The score is directional. It reflects your own answers to a fixed set of questions, weighted by the model published on this page, so it is most useful for spotting your weakest dimension and starting a conversation. The 2-week paid assessment tests those answers against how your workflows actually run. For more free tools, such as the ROI calculator and AI policy template, see our AI resources hub.
