n8n consulting
n8n Consultant and n8n Agency for Operators: Workflows That Hold Up
We design, build and hand over n8n workflows for $1M–$10M companies: AI steps where judgment is needed, approval gates where the risk is, and error alerts that reach a real person. You own every workflow.
What an n8n consultant does at Operator Intelligence
An n8n consultant designs, builds and maintains workflows in n8n, the automation platform that runs in n8n's cloud or on your own servers. n8n connects apps through built-in nodes, reaches most other systems through its HTTP Request node and can hand steps to AI agents that call tools. Its cloud plans are priced on workflow executions, where one execution is a full run of a workflow however many steps it has (n8n pricing page, October 2026).
Operator Intelligence (OI) uses n8n as the orchestration layer for much of what we build, from plain automations to full agents, and covers the whole job: process mapping, hosting choice, build, testing on real data, documentation, owner training and optional monitoring. For our process-first method and how we choose between n8n, Make and Zapier, see AI automation consulting.
6 n8n workflow examples we build
Concrete flows from the patterns we deploy most. Each names its trigger, what n8n does and where a person stays in the loop.
1. File and order validation
Trigger: a client uploads a file. n8n checks it against a master in Google Sheets, AI flags problems, Gmail sends the client the errors and clean files route to production. This is the Mail New England pattern.
Learn more2. HubSpot lead routing and scoring
Trigger: a new HubSpot contact or form fill. n8n enriches the record, Claude scores fit against your ideal customer profile, and the rep gets a Slack alert. Low-confidence scores go to a person.
3. Shopify order exception handling
Trigger: a new Shopify order. n8n checks for address problems, high-value orders, stock issues and custom requests, opens a task for anything unusual and drafts the customer email for approval.
4. Request intake to a task queue
Trigger: a Slack message or email asking for a change. n8n saves it to a task repository, AI ranks the queue and the work goes to the right person or agent. ROAM Luggage runs this pattern for Shopify site changes.
Learn more5. Shared inbox triage
Trigger: a new email in a shared inbox. AI classifies the request, extracts fields from attached PDFs, drafts a reply for approval and logs the thread in the CRM.
6. Weekly KPI digest
Trigger: a Monday schedule. n8n pulls numbers from Shopify, HubSpot, Google Sheets and ad platforms, AI writes a short commentary flagging anomalies, and the digest posts to Slack or email.
n8n HubSpot and n8n Shopify integrations
n8n has built-in nodes and triggers for both HubSpot and Shopify, so most CRM and store automations need little custom code. The HubSpot Trigger can start a workflow when contacts, companies, deals or tickets are created or their properties change, and the Shopify Trigger reacts to store events. Where a built-in node doesn't cover an endpoint, the HTTP Request node calls the API directly.
The common failures are operational: duplicate HubSpot records, update loops that retrigger the same workflow, and rate limits during bulk backfills. Deduplication keys, trigger guards and batched writes prevent all three. For Shopify brands, n8n often sits inside agentic Shopify management, handling intake and routing while Claude makes the changes.
n8n Cloud vs self-hosted n8n: how we decide
Both run the same workflows; the choice is about data, maintenance and features. Plan details as of October 2026, so check n8n's current pricing page before deciding.
| Factor | n8n Cloud | Self-hosted n8n |
|---|---|---|
| Who runs the servers | n8n | You, on your own cloud account or hardware |
| Pricing model | Plans priced by monthly workflow executions | The Community edition runs free without a license key; Business and Enterprise licenses add features |
| Where data lives | n8n's infrastructure, in the EU (Frankfurt) for hosted plans | Your infrastructure, which suits sensitive client data |
| Maintenance | Updates and uptime handled by n8n | Updates, backups, patches and monitoring are yours, or ours on a support retainer |
| Advanced features | Depend on the cloud plan | SSO, multiple environments and queue mode with a Business license; log streaming and external secret stores with Enterprise |
| We usually pick it when | You want low maintenance and volumes are moderate | Data is sensitive, volumes are high or you need full control |
n8n security: self-hosted vs n8n Cloud
n8n security depends mostly on who runs the instance. What each choice means, per n8n's documentation as of October 2026:
### n8n Cloud - n8n handles hosting, updates and scaling, and applies security updates automatically. - Hosted data is stored in the EU, on servers in Frankfurt, Germany, on Microsoft Azure. - n8n backs up customer data daily and aligns its security program to SOC 2, with annual independent audits; the SOC 2 report goes to enterprise customers and a SOC 3 report is public.
### Self-hosted n8n - Updates, backups, monitoring and encryption at rest are your responsibility; n8n suggests updating at least once a month. - n8n encrypts saved credentials with a key it generates on first launch in the .n8n folder. Back it up or set your own with N8N_ENCRYPTION_KEY, and set it on every worker in queue mode. - Encryption key rotation is available on self-hosted editions, not on n8n Cloud.
On either option, single sign-on, LDAP, log streaming and external secret stores are plan-gated features, so we confirm your plan before promising them. We keep self-hosted instances patched, behind strong authentication and with access logged.
The n8n Sustainable Use License, in plain terms
Self-hosted n8n is licensed under n8n's Sustainable Use License, which n8n describes as fair-code rather than open source. It lets you use and modify n8n for your own internal business purposes, or for non-commercial or personal use. Automating your own company's operations fits that.
According to n8n's license FAQ, consultants may charge for workflow creation, setup and maintenance, including installing n8n on a client's own server. What needs a separate commercial agreement with n8n: hosting n8n as a service where your clients build workflows, white-labeling it, or letting external users build workflows inside your product. Agencies running n8n for several clients should read this first; our page on AI for marketing agencies covers how we structure multi-client builds. Features in files marked .ee. need an n8n Enterprise license for production use. This is a summary, not legal advice; if you plan to embed n8n in a product you sell, review the license with counsel.
AI agents in n8n, with human approval on risky tool calls
n8n's AI Agent node hands a workflow step to a model such as Claude or GPT, gives it tools and lets it decide which to call. n8n lets you require human approval before an agent runs a specific tool: the workflow pauses, a reviewer gets the request in Slack, Gmail, Microsoft Teams or another channel, and the tool runs only if they approve. If they deny it, the action is canceled and the agent is told it was rejected.
We put that gate on every tool that sends, updates, pays or deletes, and we use n8n's evaluations to test AI steps against known past cases before launch and after prompt or model changes. Because n8n speaks MCP in both directions, through its MCP Client Tool and MCP Server Trigger nodes, a workflow can call MCP servers or be offered to Claude as an approved, logged tool; see MCP integrations.
How we build n8n workflows that hold up in production
The difference between an n8n demo and a production workflow is mostly what happens when something goes wrong.
- An error workflow that alerts a named owner with the failed step and its input
- Limited retries, with deduplication so a retry never sends the same email twice
- Credentials in n8n's credential store or your secrets vault, in your company's name
- Separate test and production workflows, or environments where your license includes them
- Sub-workflows for shared logic, so a fix happens once
- Workflow exports in version control, with a changelog
Fixed-scope n8n starter engagement
The fixed-scope n8n starter engagement takes one workflow from map to production, with a defined deliverables list and a typical timeline of three to six weeks. Mail New England's first n8n workflow took three weeks.
What the starter engagement delivers:
- Process map and baseline for the chosen workflow: volume, inputs, exceptions and the number to beat
- Hosting decision and setup: an n8n Cloud workspace or a self-hosted instance in your cloud account
- One production workflow, with AI steps only where judgment is needed and approval gates on risky actions
- Error handling: an error workflow, limited retries, deduplication and alerts to a named owner
- Testing on real past data, then a parallel run before cutover
- Handover: runbook, credentials in your company's name, a version-controlled export and a training session for the owner
Scope and quote are fixed after a short discovery call, and we don't publish prices. Further workflows are scoped one at a time.
Case study: Mail New England's n8n file validation
Mail New England, a direct mail company, receives zip-code selection files from clients online and used to review each one by hand. Operator Intelligence built an n8n workflow with Google Sheets and Gmail in three weeks: AI validates each file against the master, the workflow emails clients the error details, and corrected files route to the print team. Read the Mail New England n8n case study.
“...this automated workflow completely removed that entire process from our team's hands, freeing them up to focus elsewhere.”
Zapier or Make to n8n migration, step by step
n8n has no official importer for Zaps or Make scenarios, so a migration is a rebuild, and the rebuild is the chance to simplify. This is the sequence we follow.
Inventory what runs
List every Zap or scenario with its owner, trigger, steps and monthly task or credit usage, and confirm n8n has a node or API path for every app involved.
Keep, rebuild or retire
Leave simple, low-volume flows where they work well, rebuild the costly or fragile ones and switch off the ones nobody uses.
Group by business process
Rebuild chains of Zaps or scenarios as one n8n workflow, with sub-workflows for shared logic.
Rebuild with production habits
New credentials in your company's name with the narrowest access that works, an error workflow with alerts and limited retries, deduplication and a runbook from day one.
Run in parallel
Run the n8n workflow alongside the original on live data until the outputs match.
Cut over and clean up
Repoint webhooks and form endpoints, pause the old Zap or scenario and keep it for rollback for an agreed period, then delete it and cancel unused plan capacity.
Hand over
Update the runbook and train the person who will own each workflow, so fixes don't depend on us.
When n8n isn't the right tool
We build on n8n, Make and Zapier and recommend whichever fits. n8n is usually right for high volumes, complex logic, AI agent steps or data that should stay on your own infrastructure. It is usually wrong when a non-technical owner will maintain a few simple automations, or when your key app connects far better elsewhere. Our n8n vs Zapier vs Make comparison walks through the trade-offs.
Frequently asked questions
How much does an n8n consultant cost?
Cost depends on the number of workflows, the systems they connect, how many exceptions each handles, whether AI steps are involved and whether we set up self-hosting. Each workflow is scoped and quoted as a discrete project, and n8n and AI model costs are billed at cost or directly to you. See how we price.
Should we use n8n Cloud or self-host n8n?
Use n8n Cloud if you want low maintenance and your data rules allow EU hosting. Self-host if data must stay on your infrastructure, volumes are high or you need full control, and make sure someone owns updates, backups and security.
Do we need a developer to maintain n8n?
Not for day-to-day ownership. A workflow owner can read the runbook, check failed executions and pause a workflow. Complex logic changes and self-hosted infrastructure are easier with someone technical or an optional support retainer.
How long does an n8n project take?
A single, well-defined workflow typically ships in three to six weeks through the starter engagement; Mail New England's took three. Multi-workflow programs run three to six months.
