KEY FINDING
The awareness is there.
The implementation is not.
The promotional products industry is at an inflection point. Among the PPAI 100, 87% of distributors and 92% of suppliers were engaging with AI as of October 2024 (PPAI). Industry-wide, 64% of distributors and 78% of suppliers now report using AI (Counselor State of the Industry, July 2026). Adoption is no longer the gap. Depth is: most distributors still use AI mainly for creative copy and art, not for orders, production or collections.
The platforms distributors rely on daily — SAGE, commonsku, ESP+ — are in an aggressive AI buildout cycle. But the features they are shipping are assistive: they suggest, generate, and surface. The step to autonomous agents that process work without human initiation remains largely absent from the commercial stack.
Three forces are compressing the adoption timeline: tariff disruption (much of the industry's hard goods are imported from China, and U.S. customs collections nearly tripled in 2025), margin pressure from rising procurement costs, and digital-native buyers who expect Amazon-level client experiences. The companies that solve operational efficiency with AI will be structurally advantaged. Those that wait will not.
Executives at commonsku's May 2025 CEO Summit agreed AI adoption is no longer optional.

THE LANDSCAPE
Scale, structure, and the forces driving AI urgency
1.1 Scale and Structure
The U.S. promotional products industry generated a record $27.7 billion in North American distributor revenue in 2025, up 4.2% from 2024's previous record (ASI annual sales report, Jan. 2026). Much of that growth was price-driven: nearly 90% of distributors raised prices in 2025, and only 47% reported higher sales (ASI). The industry comprises 47,000+ distributor entities, but most distributors are small. The PPAI 100 represents the top tier; their technology decisions set the direction for the whole industry.
1.2 Tariffs as AI Accelerant
Much of the industry's hard goods are imported from China, and the tariff increases of 2025 pushed U.S. customs collections to $287 billion, up 192% from 2024 (Federal Reserve Bank of Richmond). Distributors were forced to simultaneously manage price increases, supply chain diversification, and margin compression. This pressure creates direct urgency around operational efficiency — and every manual hour that AI can eliminate is now margin recovered.
The Noise is Deafening
Tariffs were the top concern for 82.4% of PPAI 100 companies in 2025 (PPAI) — not knowing where to focus first.
The Gap is Real
64% of distributors use AI. Most use it for copy and creative. The opportunity is moving it into the workflows that run the business.
That's Where We Come In
AI enablement bridges the gap between awareness and deployment. The companies that act now carry a compounding competitive advantage.

2.1 The Adoption Split
The most important nuance in all available data is the gap between PPAI 100 behavior and industry-wide behavior. Among the top 100 distributors, 87% are engaging with AI. Industry-wide, 64% of distributors and 78% of suppliers now report using AI (Counselor State of the Industry, July 2026).

Size Matters: Adoption by Revenue Tier
Size Matters
AI use among larger distributors (Counselor 2025; PPAI)
Why most distributors haven't gone deeper.
Among PPAI 100 distributors, the #1 barrier by significant margin is internal expertise (PPAI 100 distributor survey, Oct. 2024; small sample). This is the AI enablement consultant's primary value proposition — not tools, not technology, but implementation capacity.
Key insight: The highest-value AI applications — autonomous order processing, supplier email monitoring, predictive reorder, automated collections — are the least adopted. The industry is using AI where it's easiest, not where it generates the most operational leverage. Our AI back office automation service starts with those workflows: order entry, supplier follow-up, invoicing and collections.
THE COMMERCIAL STACK
What the major platforms are — and aren't — building.
SAGE, commonsku, and ASI's ESP+ are each in active AI buildout cycles. Their roadmaps reveal what the industry considers foundational AI: better product search, faster presentation creation, and early-stage analytics. As of October 2026, platform AI is mostly assistive. commonsku has begun rolling out skubot agents, but no platform runs the order-to-invoice workflow end to end. That space remains the domain of custom builds.

The gap: as of October 2026, platform AI is mostly assistive. commonsku has begun rolling out skubot agents, but no platform runs the order-to-invoice workflow end to end. That is the opportunity.

WHERE THE INDUSTRY SITS
Five levels. Most companies are at Level 2.
AI Maturity Model
Estimated distributor distribution across maturity levels
Using ChatGPT for writing. No workflow integration. Individual rep adoption only.
StarterIntegrated SAGE AI search, AI presentations, Fathom for meetings. Consistent but limited.
ActiveAI in multiple workflows. Platform AI investment. Has an AI strategy.
ProgressiveAI runs material portions of daily work. Internal AI champions. Measures ROI.
VanguardAutonomous agents handle brief intake through invoice delivery without human initiation.
FrontierLevel 2 → 3
The highest-volume commercial opportunity. Companies with roughly 10–150 employees and $1M–$25M in revenue, using AI individually but not organizationally. They have the awareness. They lack implementation.
Level 4 → 5
The vanguard transition. Purpose-built agentic systems for distributors who have systemized operations and need the autonomous layer.
The gap between Level 4 and Level 5 is not a technology gap. It is a configuration, integration, and change management gap. That is the AI enablement consultant's domain.
NEXT 18 MONTHS
The macro dynamics reshaping promo operations.
Tariffs Permanently Change Operations
The U.S. government collected $265B in customs revenue in 2025 — 3.7x the 2024 total. Sourcing diversification creates exactly the high-volume, repetitive data management work that AI handles best.
Consolidation Creates AI-Ready Enterprises
M&A activity accelerated dramatically in 2024–2025. Post-acquisition integration is one of the cleanest AI enablement entry points: standardizing workflows, preserving institutional knowledge, scaling without adding headcount.
The Workforce Gap Drives Automation
Companies that use AI to eliminate the parts of the job nobody wants — manual data entry, repetitive follow-up, invoice matching — are better placed to keep good people. The remaining work is where the best people want to spend time.
Platform Race Compresses the Window
Basic AI features will be commoditized within 12–18 months. The companies that build custom AI infrastructure now carry a capability and culture advantage that compounds over time.
AI Discovery Joins SEO
ChatGPT and Perplexity are becoming the first stop for buyers searching for merch partners. Distributors that optimize for LLM discovery today are positioning to be cited when those queries happen. See our guide on how to rank in ChatGPT.
THE OPPORTUNITY
The market is ready. Not saturated.
64% of distributors use AI. Most use it for copy and creative. The opportunity is moving it into the workflows that run the business. Distributors want a trusted guide who has done this before, understands their specific workflows, and can build systems that work inside their existing stack.
Brief-to-Presentation Automation
Most universally painful workflow in promo. Reps spend hours on a task AI can draft in minutes.
Post-Acquisition Integration
Growing cohort of companies needing to standardize workflows across merged entities.
Collections & AR Automation
Distributors universally hate chasing payments. AI-assisted escalation is an obvious, immediate win.
Supplier Email Monitoring
Knowing which orders are at risk before they miss in-hands date — high value every single day.
Reorder Prediction & Outreach
Distributors sitting on 24 months of order history are leaving money on the table.
Licensed Product SOP Management
NFL, NHL, university contracts. Little platform support and a heavy manual compliance burden.
