Agentic AI: What It Is and How Businesses Use It

A plain definition for operators, with the agent loop, client examples and how agentic AI differs from generative AI.

    What is agentic AI?

Agentic AI is AI that acts, not just answers. A generative AI model returns text, an image or code from a prompt. An agentic AI system takes a goal, such as "find this week's RFPs that fit our product line," works out the steps, uses tools, takes actions and reports back.

Agentic describes a property, not a product: a system is more or less agentic depending on how much it decides for itself. Anthropic's engineering guide "Building effective agents" (December 2024) draws a useful line: in a workflow, a language model and tools follow code paths a developer defined in advance; in an agent, the model directs its own process and tool use. Most business systems sit between the two.

Agentic AI usually runs on a large language model such as Claude, connected to business systems through APIs or the Model Context Protocol. For how an agent differs from a scripted assistant, see AI agent vs chatbot.

How agentic AI works: the agent loop

Every agentic system, from a single assistant to a multi-agent system, repeats some version of this loop.

    1. 1. Receive a goal

A person or a trigger, such as a new email, sets an objective and the limits to respect.

    2. 2. Plan

The model breaks the goal into steps and decides which tool to use first.

    3. 3. Act

The agent calls a tool: search a database, read a file, draft a message, update a record.

    4. 4. Observe and adjust

The agent reads the result and picks the next step, or tries another route.

    5. 5. Check in

Before spending money, contacting a customer or publishing, the agent pauses for a person to approve: human-in-the-loop design.

    6. 6. Finish and log

The agent returns the result and logs what it did, so runs can be audited.

Why many agentic AI projects stall

Agentic AI is easy to demo and harder to run. In June 2025 Gartner predicted that over 40% of agentic AI projects will be canceled by the end of 2027 because of escalating costs, unclear business value or inadequate risk controls. Gartner also estimated that only about 130 of the thousands of vendors marketing agentic products are real, calling the rest "agent washing."

Projects that last share three traits: a narrow job with a measurable outcome, a named owner, and approval steps in front of risky actions.

How Operator Intelligence uses agentic AI

Operator Intelligence builds agentic AI for lean companies one job at a time, with a person approving anything that matters. Two examples from client work:

    • ROAM Luggage: requested site changes arrive by Slack or email, an n8n workflow queues them, AI prioritizes them and Claude makes them via MCP in a Shopify development theme for a team member to review and publish. Critical updates went from days to minutes. Read the ROAM Luggage case.
    • Wizard Leads, a Wizard-affiliated company: a Claude Sonnet app monitors 15+ channels, such as RFPs and LinkedIn posts, and scores leads. Lead opportunities rose 35% in six months.

We start with the most constrained design that works, often an agentic workflow with one agent step. See how we scope and hand over custom AI agents.

    Agentic AI FAQ

    Is ChatGPT agentic AI?

ChatGPT and Claude began as chat assistants, which are generative AI. Both now include agentic features that browse, run code or use connected tools. A use is agentic when the system chooses and takes actions, whatever the product name.

What is the difference between an AI agent and agentic AI?

An AI agent is a specific piece of software that pursues a goal using tools. Agentic AI is the broader category of AI systems that act with some autonomy.

Is agentic AI safe to use with customer data?

It can be, with least-privilege access, separate read and write tools, logged actions and a person approving anything customer-facing. Use business or API tiers of model providers.

Where should a small company start with agentic AI?

Pick one repetitive, judgment-heavy task with a clear owner and a number to move, such as lead research or exception handling. Pilot it in four to six weeks with human approval and measure against a baseline.
